Make It Memorable

I don’t believe I ever heard our son say, “When I grow up I want to be a fireman.”  But that’s exactly what he did.  And, we had the honor and privilege to attend his graduation and “swearing in” ceremony this month.  We also saw some exceptional first steps in on-boarding by City Fire Department leaders.

Here are a few highlights and critical reminders for all of us:
  • Our son’s class was relatively small.  But, he and his 6 classmates received the same attention to detail that larger classes did – including bagpipes, color guard, and the City Mayor’s attendance.
  • Leaders reinforced what it meant to be part of their organization (local and global) – its’ mission, rich history, and the family they had now joined.  
  • Leaders addressed “what to expect” over the next few months (both the firefighter and their respective families) as the new recruits adjusted to many changes including sleep or lack of it.    
  • Culture was reinforced through vocabulary used (family, community, service, career) and behaviors displayed (respect and tradition).
  • Personal stories were shared of destruction, death and triumph, life saving, and hope.
  • Tours were offered of the fire fighters’ workplace and equipment used.
  • Minimal money was spent (punch & cake) but a precious 30-45 minutes was invested by leadership.

So here are some key questions to consider:
  1. Are the first day and/or week of work in your organization memorable?  New employees know the organization is excited and proud they have joined.
  2. Is your on-boarding process consistent and contain inclusive elements for family members?
  3. Is the emotional side of employee engagement addressed?  Employees hear and see Identity (what it means to be part of your team) – Importance (doing things according to your culture) – and Impact (the difference they will make)?
  4. Is storytelling effectively used in your on-boarding?
  5. Do senior leaders personally invest time in on-boarding or is it delegated?

At our family celebration meal later that day, it was obvious our son was convinced he had made a great decision to join the City Fire Department.  A strong sense of commitment to the organization had been ignited.  Are your on-boarding processes smoldering or blazing?  Maybe you need to consider contacting the fire department.

Facts and Data May Not Be Enough

Why is changing a leader’s mind so difficult to do?  That’s the question I asked myself last week after assembling a list of business metric/engagement correlation study results for a close friend. My three hour project yielded nearly 40 studies from 20+ sources. The sources were very credible – The Conference Board; Corporate Leadership Council; Gallup; Harvard; and PWC – just to name a few.  The studies were both broad-based across multiple industries as well as deep dives into a particular business. Some were focused regional and others were global. But all of them concluded the same thing – there was a positive relationship between employee engagement and key business metrics including quality, customer service, productivity, safety, attrition, and costs.

So why do some leaders make engagement such a low or no priority?  They are intelligent. They absolutely want to work on things that improve performance and results. But this on-going research and facts/data has not changed many leaders’ minds, opinions and most importantly their behaviors.  

So I went back to doing some more research – this time in basic psychology.  There I found some fascinating research on the power of personal beliefs and a concept called the “Convincer Strategy”. A “Convincer Strategy” is how an individual comes to believe something to be true. It includes a preference of hearing, seeing, reading, or experiencing something. It also includes the individual’s perception on creditability of source, the frequency the information must be heard received, and the duration of the information. The combination is different for each individual.

So what does this have to do with employee engagement? As we continue to try to convince leaders of the importance and/or continued importance of engagement and its impact on organizational performance:
  • Do we deliver facts/data to match the leader’s preference or do we “overuse” certain techniques or media?
  • Is the external and/or internal source for the facts/data perceived to be credible by the leader – not just us?  How do we know?
  • How often does the leader need to receive these types of correlation studies? Do we sometimes overload the leader during employee survey and action planning time then go “radio silent” for months?

So start by asking a leader two simple questions to help you develop a “Convincer Strategy” for them:
  • How would you know if engagement were good for business performance?  Listen for words like -- “I would see”, “I would hear”, “I would read”, or “I would experience”.  (Delivery and source clues)
  • How many times or for how long would you need to receive these facts/data to be convinced it was important and a priority to work on? (Frequency and duration clues)  

Persuading and influencing change is hard work. Beliefs can be very stubborn. Sometimes even compelling facts and data won’t work unless you also have a well thought out and executed “Convincer Strategy”. This technique may help engage leaders’ engagement efforts – pun intended.
